For years, the AI industry has operated on a simple logic: the biggest models deliver the best results, and the best results win. But that assumption is starting to crack under the weight of ballooning costs, and the consequences could reshape the market.
Coinbase co-founder Brian Armstrong predicts a dramatic shift: within 12 to 18 months, 80% of AI workloads will run on models that are 99% cheaper than today's frontier systems. Only the most demanding tasks - roughly 20% - will still rely on top-tier models where maximum intelligence is essential.
This isn't just a cost-saving exercise. Early tests suggest smaller models can match larger ones on quality when deployed strategically. Legal AI startup Harvey recently cut inference costs by three times without sacrificing accuracy, using a hybrid approach that paired Anthropic's Claude Opus with Fireworks AI's GLM 5.1 for routine tasks.
Harvey co-founder Gabe Pereyra notes that quality remains paramount in legal work, but the definition of quality is evolving. It's no longer about defaulting to the most powerful model for every query; it's about using the most efficient model that still delivers the right answer.
The real battle isn't between proprietary and open-source models. It's between large and small. Whether companies switch from GPT-5.5 to DeepSeek's V4 Flash or to a mini version of GPT-5.4, the savings are real. And as token prices rise and investor subsidies dry up, enterprise users face cost pressure for the first time.
If most deployments can run just as well on smaller models, the implications are huge. Demand for inference could plateau, and the financial case for training ever-larger frontier models becomes harder to justify. That's a sobering thought for labs like OpenAI and Anthropic as they approach their IPOs.
