Satya Nadella, the CEO of Microsoft, has issued a blunt warning to businesses using artificial intelligence: you're paying for the technology with cash, but you're also handing over something far more valuable - your company's proprietary knowledge. In a blog post this week, Nadella joined a growing chorus of tech leaders who worry that the very AI models companies rely on could turn into competitive threats.

Nadella argues that every time an employee corrects an AI's mistake or feeds it a detailed prompt, that data becomes part of the model's "exhaust" - knowledge the AI lab can use to improve its own products. Over time, he says, enterprises are essentially teaching these models the inner workings of their businesses. "The better you want the model to perform, the more of that knowledge you have to feed it," he wrote. He called it "the kind of knowledge a competitor could never buy," yet companies are giving it away for free.

The Microsoft chief's solution? He wants businesses to retain full ownership of their data, including prompts and corrections, and to build "orchestration layers" that let them easily switch between different AI providers - rather than locking into a single proprietary model. Nadella also suggests companies create their own "proprietary learning environments" in the cloud, where their data already lives. The subtext is clear: move toward open-source models that can run on your own servers. Industry executives like Idit Levine of Solo.io say that's exactly what they're seeing, with clients opting for cheaper, controllable open-source alternatives that deliver nearly the same performance.

As Nadella - whose company has invested billions in both OpenAI and Anthropic - openly urges caution, the trend appears to be accelerating. "In consuming intelligence, you are creating intelligence," he wrote. "And what you create should belong to you."
